COACH ACADEMY FOR LEADERS

Stop Being the Answer. Start Developing the People Around You.

Coach Academy For Leaders gives people leaders the awareness, conversations, coaching skills, and accountability practices to develop stronger, more capable people — without coaching everything or carrying everything.

DESIGNED FOR REAL APPLICATION

Live, small-cohort, open enrollment, approximately 5–8 leaders, cross-company learning, real practice, application and follow-up.

Built for people leaders who develop results through others.

PRACTICE-BASED LEADERSHIP DEVELOPMENT
THE SHIFT From carrying the work → developing capability
01
SMALL COHORT 5–8 Leaders
BUILT AROUND Real Leadership Moments

The Goal Is Not To Turn Leaders Into Professional Coaches.

It is to make them better leaders.

THE LEADERSHIP SHIFT

Promoted For
Doing The Work.
Exhausted By
Carrying It.

You were promoted because you were exceptional at your job. Now, you're drowning in it. The capacity bottleneck occurs when leaders attempt to carry the team's workload instead of building their capability to handle it. The result? A dependent team and an exhausted leader.

THE QUESTION THAT KEEPS SHOWING UP “Why does everything keep coming back to me?”
→
Recognize the pattern? Select a pattern to go deeper.
01
DEVELOPMENT GETS LOST

1:1s Become Updates

Instead of developmental coaching, your check-ins are just task lists and status reports.

WHAT'S HAPPENING UNDERNEATH

Development gets replaced by reporting.

When every 1:1 becomes a status update, the conversation stays focused on the work instead of building the person doing it.

THE LEADERSHIP SHIFT From checking work → developing capability
02
DECISIONS STAY WITH YOU

Bottlenecked Decisions

Progress halts the moment you step into a meeting, as employees wait for your final say.

WHAT'S HAPPENING UNDERNEATH

People wait because the decision still belongs to you.

When the leader remains the final answer for every decision, employees have fewer opportunities to think, choose, and own the next move.

THE LEADERSHIP SHIFT From giving the answer → creating ownership
03
WORK STAYS ON YOUR DESK

Doing, Not Leading

You spend your days reviewing, fixing, and executing work that your team should own.

WHAT'S HAPPENING UNDERNEATH

Your expertise becomes the team's operating system.

Reviewing, fixing, and executing may keep the work moving today, but it also keeps responsibility concentrated with the leader.

THE LEADERSHIP SHIFT From carrying the work → building capability
04
EVERYTHING FEELS URGENT

Constant Firefighting

Strategic planning is abandoned because you're busy putting out daily operational fires.

WHAT'S HAPPENING UNDERNEATH

Urgency keeps replacing leadership.

When the day is consumed by operational fires, there is little room left for the conversations and development that reduce dependence over time.

THE LEADERSHIP SHIFT From reacting all day → developing people who can respond
SIX CORE DEVELOPMENT AREAS

Better Conversations.
Greater Ownership.

Strengthen six core development areas that shift leadership from telling and carrying to developing capability and ownership.

01
LISTENING

Listen Differently

Develop the capacity to hear beyond the words. Move from listening to reply to listening for underlying intent and unspoken organizational friction.

IN PRACTICE

Listen for what is underneath the first answer.

Instead of preparing your response while someone is still talking, slow the conversation down. Listen for assumptions, hesitation, emotion, missing information, and what the person may not yet know how to say.

THE SHIFT From listening to respond → listening to understand
02
CURIOSITY

Ask Stronger Questions

Shift the dynamic from providing directives to prompting discovery. High-impact questions unlock team resourcefulness and promote independent problem-solving.

IN PRACTICE

Ask questions that make the other person think.

Instead of immediately solving the problem, ask what they see, what they have already tried, what they may be assuming, and what they believe the next move should be.

THE SHIFT From supplying answers → creating thinking
03
DISCERNMENT

Choose the Right Response

Identify moments of truth in daily interactions and consciously select the appropriate coaching stance to navigate them effectively.

IN PRACTICE

Not every situation needs coaching.

Strong leaders recognize when the moment calls for a question, clear direction, teaching, support, a firm expectation, or an accountability conversation.

THE SHIFT From using one leadership style → responding to what the moment requires
04
DEVELOPMENT

Lead Better 1:1s

Transform routine check-ins into high-leverage developmental conversations that build capacity rather than just reporting status.

IN PRACTICE

Stop letting the agenda become the conversation.

Use 1:1 time to understand what the employee is learning, where they are stuck, what ownership looks like, and what support they actually need from you.

THE SHIFT From status meetings → development conversations
05
ACCOUNTABILITY

Create Accountability

Move beyond micromanagement by fostering an environment where expectations are explicitly clear and ownership is naturally assumed.

IN PRACTICE

Clarity comes before accountability.

Establish what was agreed, who owns the next action, what success looks like, and when the conversation will circle back. Accountability should not depend on chasing people.

THE SHIFT From reminding and rescuing → clear agreements and follow-through
06
SELF-AWARENESS

Lead With Awareness

Build emotional intelligence and situational awareness to navigate team dynamics and respond intentionally to pressure and rapid change.

IN PRACTICE

Notice what you bring into the room.

Your assumptions, energy, triggers, communication habits, and reactions influence the conversation before you ever ask the first question.

THE SHIFT From automatic reaction → intentional leadership
THE LEADERSHIP SHIFT

From Carrying the Answer to
Creating Capability.

The work changes when a leader stops being the source of every answer and starts developing the thinking, judgment, and ownership of the people around them.

BEFORE
01
ANSWER-CARRYING LEADERSHIP
“I need to know the answer.”
× Creates a leadership bottleneck
× Fosters team dependency
× Stifles independent thinking and growth
IN PRACTICE

Your team brings problems to you and waits. You review the work, correct the details, make the decision, and move things forward yourself.

The leader becomes the operating system.
THE MOVE Stop solving everything. Start developing the person.
AFTER
02
CAPABILITY-BUILDING LEADERSHIP
“I need to know what this person needs from me.”
✓ Unlocks team autonomy
✓ Builds a team that can move without you
✓ Accelerates execution through ownership
IN PRACTICE

You pause before stepping in. You listen, ask what they see, clarify what they own, and decide what kind of leadership response the moment actually needs.

The leader builds the operating system in others.
THE REAL TRANSFORMATION
OLD QUESTION “What should I tell them?”
NEW QUESTION “What does this person need from me to move forward?”

WHAT THIS LOOKS LIKE

Start with the leader, not just the tactic.

Before a new conversation model becomes useful, leaders need to recognize their own habits: rescuing, over-directing, avoiding tension, or reacting too quickly under pressure.

THE MOVE From default reaction → intentional leadership
02
PRACTICE

Live Conversation Practice

Test-drive difficult conversations in a safe, controlled environment with immediate feedback from seasoned coaches.

OUTCOME You build skill through repetition.

Leaders rehearse real workplace moments, try stronger questions, test different responses, and get immediate coaching so the learning becomes usable—not theoretical.

THE MOVE From concept only → real conversational capability

PERSPECTIVE

Peer Perspective

Learn alongside other people leaders navigating real-world leadership conversations—then bring the practice back into 1:1s, team moments, and accountability discussions.

OUTCOME You sharpen judgment with others.

Peer discussion expands perspective. It reveals different approaches, surfaces blind spots, and helps leaders distinguish between what feels comfortable and what is actually effective.

APPLICATION

Application & Follow-Up

Bring real strategies back to your team, measure their immediate impact, and return to refine your approach.

OUTCOME You turn learning into visible behavior.

Debbie Forcier-Lynn

Founder, Cultural Alignment Solutions

Debbie Forcier-Lynn works with leaders and teams across organizations to strengthen how people communicate, develop others, navigate difficult conversations, and create accountability.

Her work is grounded in a simple belief: leadership development should not stop at understanding a model. It should change how a leader listens, responds, makes decisions, develops people, and follows through when the conversation matters.

Coach Academy for Leaders brings that philosophy into a practical learning environment where leaders can build coaching-minded skills, practice them in real situations, and apply them directly inside their organizations.
